Write the boundary first

State the document classes, permitted sample data, maximum evaluation effort and intended output. Keep the pilot disconnected from actions such as purchasing, payments or operational record updates. Obtain whatever data-handling approval your organization requires before uploading real documents. A vendor’s free trial is not permission to send private information. Use synthetic or appropriately sanitized material when it can answer the question being tested.

Keep a baseline beside the candidate

Perform the same task with the existing process on a comparable set of documents. Record setup time, review time, unresolved cases and the kinds of errors found. Avoid changing both the document mix and the acceptance rule between runs. If the candidate appears faster only because checks were removed, the comparison is not useful. This publication offers a framework, not a claim of measured savings for any product.

Predeclare a decision

Before running, write what would justify proceeding, revising or stopping. A possible rule is that all required fields are correct or explicitly held, exceptions have an owner and the observed review burden is acceptable. Choose thresholds appropriate to the task’s consequences. A tiny pilot cannot prove rare-error safety or long-term stability. Keep findings specific to the cases, configuration and dates actually evaluated.

End with a next action, not a promise

If the route meets its bounded criteria, prepare a separate controlled integration decision. If a material case fails, repair one demonstrated cause or retain a manual route. If the result is inconclusive, identify the missing observation rather than buying a larger plan to force progress. Keep the accepted sample set and configuration together. Continue to operating costs only when the workload observations are sufficiently comparable to make assumptions useful.
